The core issue is timing: cash leaves immediately when hyperscalers buy servers, accelerators, and data-center equipment, while much of the expense reaches the income statement gradually through depreciation.

That timing gap can make earnings look steadier than free cash flow during a heavy build-out. It can also pressure Return on Invested Capital (ROIC), because invested capital rises as new infrastructure is added while the profit contribution from those assets remains uncertain. The result is not an automatic collapse in margins, but a clear analytical risk: AI capex must produce enough durable revenue to offset faster hardware obsolescence and future depreciation expense.

The Depreciation Lag
